The challenge

The firm's forty practitioners were rebuilding work product from blank pages while better versions sat in the document management system — unfindable, because search only worked if you already knew the matter number. Proposal drafting alone consumed partner hours the firm could not bill.

Generic AI tools were a professional-liability problem, not a shortcut: client confidentiality walls and privilege rules meant no system could be allowed to surface one client's material inside another client's matter.

The approach

Scoping catalogued twelve years of work product and asked practitioners how they actually search: by matter type, industry, and outcome — none of which the DMS indexed. We also mapped every confidentiality wall before designing the index, because walls bolted on after indexing are walls that leak.

Acceptance criteria were signed on both dimensions: retrieval quality scored by practitioners against real requests, and wall enforcement verified by attempted cross-matter queries that must return nothing.

The solution

The system indexes the firm's precedents, workpapers, and proposals by matter type, industry, and outcome, with confidentiality walls enforced at the index itself — excluded material is never retrievable, not merely hidden.

Proposal drafting builds on the same index: first drafts assembled from the firm's won work and actual fee history, in house style, queued for partner review. Practitioners refine strong drafts instead of writing cold.
